The enterprise problem and today’s slice
Enterprise problem: A leader attacks the visible goal directly—growth, market share, delivery speed, or investment return—and spends scarce capital before creating the position, information, and options needed to survive resistance.
Whole-course context: The forest chapters established delayed growth and regeneration; today turns that time structure into strategy by separating immediate action from the conditions that make a later action effective.
Today’s slice: We will treat shi as positional potential, compare direct and indirect routes, use crossbow and weiqi models, and translate military vocabulary into bounded, nonviolent decisions in economics, startups, business, and daily life.
End-of-day evidence: You will produce a strategy map naming the end, intermediate position, carrying cost, release trigger, opponent or constraint response, exit rule, and one observation that would falsify the plan.
Still unsolved: Strategic position cannot remove uncertainty, justify manipulation, or make an unethical end acceptable; later chapters must still connect position to economic value and capital allocation.

The Intertemporal Strategy
The local problem is comparing actions only by their immediate payoff, which favors visible motion even when it weakens the next decision. An intertemporal strategy judges the whole path: cost now, changed position, possible responses, later payoff, and residual options.
Suppose a startup can spend 100 on paid acquisition today or 40 on instrumentation and onboarding before spending the remaining 60. The direct route may create more sign-ups this week. The roundabout route may reveal which cohort retains, reduce future acquisition waste, and preserve cash if the channel is poor. It wins only if the information and conversion improvement exceed delay and opportunity cost.
This original lab scores an intermediate position by information, optionality, leverage over constraints, carrying cost, and reversibility. Enter the direct baseline first so “strategic” does not become a synonym for delay.
Interpret a higher positional score as a reason to test the intermediate route, not proof that waiting wins. The model uses subjective normalized inputs, fixed weights, and no strategic opponent who adapts; it is neither a book figure nor an empirical return model. Transfer it to economics by testing reserves or pilot policy, to startups through instrumentation and runway, to business through supplier qualification and standards, and to daily life through skill, savings, or a small reversible trial.
The Dao of Sun Wu
The local danger is importing a war text as management authority, which can turn customers, colleagues, or competitors into enemies and excuse deception. Sun Wu, conventionally associated with the Sunzi or Art of War, is useful here for readiness, terrain, economy of force, and the interaction of orthodox and unexpected action—not for romanticizing violence.
The public-domain Lionel Giles translation repeatedly emphasizes calculation before commitment, readiness rather than hope, and direct and indirect methods in combination. These ideas fit the chapter’s strategic frame: shape conditions so less destructive effort is needed. But an ancient composite text, a contested authorship history, and translation choices prevent one English phrase from settling the meaning of shi.
In business, terrain becomes customer workflow, regulation, distribution, cost structure, and existing trust. “Winning without battle” should mean creating a distinct solution or standard that reduces wasteful rivalry, not coercing or misleading people. In daily life, readiness means sleep, emergency savings, practiced skill, and clear boundaries—not perpetual suspicion.
Shi and the Crossbow
The local problem is admiring the dramatic release while ignoring how stored potential was created and controlled. A drawn crossbow illustrates positional energy: force is accumulated before the moment of use, and the trigger is small relative to the released effect.
The analogy has four parts. Construction quality limits what can be stored. Drawing imposes cost and risk. The latch preserves capacity while waiting. The trigger determines when capacity becomes action. A startup’s equivalent might be tested distribution plus reserved launch capacity; a business equivalent might be pre-negotiated credit plus a defined acquisition threshold.
This original lab varies stored effort, mechanical efficiency, readiness decay, and trigger quality. Before opening it, name what “energy” means in observable units—cash, tested throughput, trained people, inventory, or time—and who can authorize release.
Interpret the output as a sensitivity map for stored capacity and timing, not a literal physics calculation or forecast. It assumes one release, smooth controls, no maintenance shock, and no adaptive counterparty; actual capital can expire, leak, or be diverted. Transfer the model by measuring runway decay in a startup, standby-capacity tests in operations, inventory obsolescence in business, or skill retention in daily life, then attach a release and abandonment date.
Stored potential can become fragility. Cash held in one failing bank, an unused option with a near expiry, or a launch dependent on one employee is not secure shi. The audit must test custody, redundancy, decay, authority, and the cost of remaining drawn for too long.

The local problem is turning “indirect” into a universal virtue, which produces elaborate detours when a simple action would solve the customer’s need. Li, as the chapter frames the direct path, is appropriate when feedback is fast, downside is bounded, dependencies are understood, and the action remains reversible.

Fixing a typo, refunding an erroneous charge, containing a security incident, or having an honest conversation usually needs direct action. “Building position” must never delay mandatory safety, legal, or care duties. The strategic skill is not indirectness; it is selecting the shortest path compatible with the real end and risk.
Shi and Li at the Weiqi Board
The local problem is evaluating each move in isolation, which misses how several small placements can change future routes and responses. Weiqi offers a spatial model: a stone has local effect, but connection, influence, territory, and initiative depend on the wider board.
In the lesson’s simplified vocabulary, li captures a direct local gain such as securing a small region. Shi captures outward influence and flexibility that may not yet score territory. Strong play cannot maximize one forever: vague influence may never become value, while greedy local capture can concede the wider position.
This original lab visualizes local capture versus distributed influence on an abstract grid. Use it first to compare two placements with the same immediate score but different connectivity.
Interpret influence as future reach under the displayed adjacency rule, not guaranteed territory, power, or revenue. The lab omits full Go rules, opponent skill, ko, life-and-death, and path-dependent play; it is not a reconstruction of any book board. Transfer it to product architecture through reusable interfaces, to startups through channel relationships, to business through standards and supplier networks, and to daily life through communities of practice—then demand later evidence that influence converts into the chosen end.
A Common Thread, from East to West
The local problem is forcing distinct traditions into one slogan, which erases their aims, histories, and disagreements. The defensible common thread is modest: strategy links actions across time so an intermediate condition changes the cost or probability of a later result.
Sunzi’s public-domain text combines direct and indirect maneuvers and emphasizes position and readiness. Clausewitz defines strategy through linking engagements to the purpose of war and distinguishes direct effects from circuitous effects. The vocabulary differs, and neither text is a business manual. Their overlap is means–end discipline, not proof of a timeless universal recipe.
Economics contains the same structure without warfare. Saving supports tools; standards reduce later coordination cost; education delays earnings to expand capability; inventories bridge production and consumption across time. Each route requires opportunity-cost accounting and a falsifier. A detour with no conversion mechanism is merely a detour.
An Attack of Misunderstanding
The local problem is mistaking an indirect approach for passivity, secrecy, slowness, or contrarianism, which encourages theatrical strategy. An indirect route is valid only when it creates a named intermediate advantage and specifies how that advantage serves the end.
Common errors include:
- Delay worship: waiting without acquiring information, capacity, or an option.
- Complexity worship: adding stages that create handoffs rather than leverage.
- Contrarian reflex: opposing consensus without superior evidence or payoff.
- Metric substitution: celebrating influence, cash, or readiness after the purpose has changed.
- Hidden externality: gaining position by shifting cost to workers, customers, or the public.
- Narrative immunity: explaining every failure as “too early” instead of revising the thesis.
The correction is a conversion sentence: “By paying X until date T, we expect to create position P, observed by E; if P appears, action A advances end Z; if not, we stop or switch.” A board, investor, employee, or family member can then challenge each link.
On War--An Indirect Strategy
The local danger is transferring military logic without its ethical boundary, which can normalize secrecy and sacrifice in ordinary organizations. Study strategy historically, but translate only mechanisms that remain lawful, voluntary, and proportionate.
Clausewitz’s public-domain On War connects engagements to political purpose and notes both direct and indirect effects. That prevents tactical success from becoming the final metric: a battle can be won while the political end recedes. The business analogue is bounded—an aggressive discount can win customers while damaging unit economics, trust, or market structure.

The humane transfer prioritizes avoidance and de-escalation. In cybersecurity, isolate and recover rather than “attack back” without authority. In negotiation, improve alternatives and information rather than humiliate the other side. In investing, preserve liquidity rather than wish for social harm that might benefit a hedge.
Shi, Ziel, Mittel, und Zweck
The local problem is optimizing a visible target after it has become detached from purpose. The four-part map keeps position (shi), immediate target (Ziel), means (Mittel), and higher end (Zweck) reviewable.

The order is not mechanical. New evidence can change the target, means, or even the end. A person seeking health (Zweck) may use a race (Ziel) and training plan (Mittel), while sleep, knowledge, and support form shi. Injury evidence should change the means; identity must not freeze the map.
Applications across four domains
The local problem is leaving shi inside metaphor, which prevents operational use. A legitimate transfer names a stored or relational asset, a carrying cost, a conversion event, and failure evidence.

Position should be plural where ruin matters. One prestigious relationship, one cloud, one investor, or one skill can look powerful while creating dependency. Test whether the asset widens choices or merely changes who controls them.
